What is shadow AI?
Shadow AI is AI tools that staff use at work without the organisation having approved them or knowing about it.
It often starts with good intentions. Someone wants to write an email faster or summarise a long document and uses a public AI service on their own.
The problem is what gets typed in. Contracts, customer details or personal data can end up with a supplier the organisation has no agreement with.
Bans rarely work on their own. What works is a clear policy and an approved tool that is just as easy to use.
How it works
Shadow AI rarely shows up in the systems. It happens in the browser, in an app on a phone or in a feature that has appeared in a tool already in use. That makes it hard to measure. The clearest picture often comes from asking staff openly, without it feeling like an inspection.
An employee pastes a draft contract into a free AI service to have the wording checked. The intention is good, but the contract now sits with a service the organisation has no agreement with.
Why it matters
Shadow AI is a sign that the need is real. It shows which tasks people want help with. At the same time it can mean personal data is processed without a legal basis, trade secrets leave the building and decisions rest on answers nobody can check.
What to keep in mind
Remember AI features in existing software too. A new button in a familiar tool can send text to an outside service without anyone having thought about it.
Treat shadow AI as a map of needs. It is a good basis for deciding which tools should be available.
What it means for you
Ask staff which AI tools they already use. The answer shows where the needs are and where the risks are greatest.
Common questions
Why does shadow AI happen?
People want to get their work done, and the tools are a click away. Without an approved alternative, they use what is available.
What is the risk?
Information can leave the organisation without control, such as customer data or contracts pasted into public AI services.
How do we reduce shadow AI?
Offer an approved tool that is just as easy to use, along with clear rules on what applies. Read more about AI policy.
